Qué te llevas.
Ese primer proyecto tiene final claro: de cuatro a ocho semanas según el problema, dentro de tu operación. Te llevas el sistema comercial documentado que puedas poner delante de tu socio o tu consejo: a quién vender primero, el plan de entrada, el pricing, el proceso que tu equipo puede ejecutar de verdad — y qué necesita entender cada persona de la cadena para decir que sí.
Los términos, escritos.
Qué significa «funciona» lo dejamos escrito la primera semana — y lo mide tu equipo, no yo. En los proyectos que he entregado, «funciona» ha sido concreto: los cuatro o cinco problemas que salen en la primera fase de implementación, corregidos.
Después decidimos si seguimos. Los dos. Nada se renueva por defecto.
Trabajo en remoto por defecto, con visitas cuando el problema las pide — en remoto hablo con más gente de tu equipo en un solo día.
Qué acceso necesito lo pactamos al entrar; la salida es limpia.

What you get.
That first project has a clear end: four to eight weeks, depending on the problem, working from inside your operation. You walk away with a documented commercial system you can put in front of your co-founder or your board: who to sell to first, the entry plan, the pricing, the process your team can actually run — and what each person in the chain needs to understand to say yes.
The terms, in writing.
What "works" means goes on paper in week one — and your team measures it, not me. In the projects I've delivered, "works" has been concrete: the four or five problems that show up in the first phase of implementation, fixed.
Then we decide whether to keep going. Both of us. Nothing renews by default.
I work remote by default, with visits when the problem calls for them — remote, I talk to more of your people in a single day.
What access I need, we agree on the way in; the exit is clean.

Un producto que ganaba todas las pruebas y no se vendía.
La explicación cómoda era el precio. No era el precio. El valor moría en un punto de la cadena: la persona que estaba al final, la que tenía que usarlo de verdad — con sus dudas y su necesidad de entenderlo — sosteniendo la pelota sin nadie que le ayudara a pasarla. Todos pensaban de arriba abajo. Nadie desde esa persona hacia arriba.
Al final, el problema no lo nombré yo. Lo nombró el propio equipo.
Una empresa preparando una ronda.
El encargo: ordenar la historia para el consejo. Un consultor entrega un análisis y una solución teórica. El análisis yo ya lo tenía. Hice otra cosa: conociendo a su CEO y a sus inversores, conté una historia que conectara con ellos hacia atrás y hacia adelante — pensada para lo que cada uno necesitaba entender, no para lucir el análisis.
Un equipo que no cambiaba.
La empresa había reescrito cómo quería vender; el equipo seguía igual. Lo leían como falta de capacidad o resistencia al cambio. Pero para uno de ellos la relación con el cliente era suya, no de la empresa — y pensaba a largo plazo, no a este trimestre. No era resistencia: era un incentivo que no estaba sobre la mesa.
Puse ese incentivo sobre la mesa. La conversación que siguió ya no fue sobre resistencia al cambio: fue sobre qué hacer con él.
Los nombres y los números que faltan aquí faltan por dos razones: o son de mis clientes, o no los pude cotejar — y lo que no puedo cotejar no lo escribo. Los primeros, pregúntamelos.
A product that won every trial and wasn't selling.
The easy explanation was price. It wasn't price. The value died at one point in the chain: the person at the far end — the one who actually had to use it, with real doubts and real questions, and no one helping them. Everyone was thinking top-down. Nobody was thinking from that person up.
In the end, I didn't name the problem. The team did.
A company raising a round.
The job: get the story straight for the board. A consultant hands over an analysis and a theoretical solution. I already had the analysis. I did something else: knowing the CEO and the investors, I built a story that connected with them — backward and forward — shaped around what each of them needed to understand, not to show off the analysis.
A team that wouldn't change.
The company had rewritten how it wanted to sell; the team kept doing the same. They read it as a skills gap, or resistance. But for one of them, the client relationship was his, not the company's — and he was thinking in decades, not this quarter. It wasn't resistance. It was an incentive no one had put on the table.
I put that incentive on the table. The conversation that followed wasn't about resistance to change anymore — it was about what to do with it.
The names and numbers missing here are missing for one of two reasons: they belong to my clients, or I couldn't verify them — and I don't write what I can't verify. The first kind, you can ask me about.

Cuando llega la reunión donde "se decide", muchas veces la decisión ya está tomada — en la cabeza de alguien, por razones que no están en el deck. Casi todos trabajan en la capa que justifica la decisión. Yo empiezo por la que la toma.
En B2B técnico, lo que veo decidir muchas veces no es el producto: es cómo cada persona entiende el mensaje, qué gana, qué teme. Por eso miro a las personas antes que al organigrama. Lo aprendí de ingeniero, saltando entre industrias que no se parecían en nada — una mina, un secadero de jamones, una depuradora, una fábrica de pollos. La industria nunca fue lo difícil; lo difícil son las personas y el sistema. Cambie lo que cambie, yo empiezo por ahí.
By the time the meeting where the decision "gets made" happens, the decision is often already made — in someone's head, for reasons that aren't in the deck. Most people work in the layer that justifies the decision. I start in the one that makes it.
In technical B2B, what I've seen drive the decision is rarely the product: it's how each person reads the message, what they gain, what they fear. So I look at people before the org chart. I learned that as an engineer, moving between industries with nothing in common — a mine, a ham-curing operation, a water-treatment works, a chicken factory. The industry was never the hard part; the people and the system were. Whatever changes, that's where I start.
